In short: A Secret Santa has four parts. A draw assigns each person exactly one recipient, and nobody may pull their own name. The organizer publishes a spending cap and a date. The players agree to keep the assignments quiet until the gifts are opened. Then everyone unwraps, the givers get named, and the exchange is over.

Most pages on this subject skip straight to gift ideas. This one stays on the machinery, because the machinery is where an exchange actually breaks.

Four parts, and three of them are usually run badly. The draw fails by accident. The cap gets described as a rule when it is one person's decision. Anonymity gets assumed when nobody arranged it. Only the reveal tends to look after itself, which is unfair, because it is the part everyone remembers.

The four parts

The draw. Every participant is assigned exactly one other participant to buy for. One gift out, one gift in, and nobody assigned to themselves.

The cap. A dollar ceiling, chosen by whoever organized the exchange and published to everybody at the same time.

Anonymity. The recipient does not learn who drew their name until the gift is opened. Sometimes not even then.

The reveal. Gifts get handed over and unwrapped, usually in a room, usually in about a minute each.

Which ones go wrong? The draw goes wrong mathematically, and hardly anyone learns why. The cap gets treated as law. Anonymity gets treated as built in when it is bolted on. The reveal mostly runs itself.

The draw

Nobody expects this part to be mathematics. It is.

A draw where nobody may pull their own name has a formal name. The National Institute of Standards and Technology (NIST), in its Digital Library of Mathematical Functions, gives it in one line: "A derangement is a permutation with no fixed points." A fixed point is a person assigned to themselves.

Wolfram MathWorld describes the same object with less jargon, as "a permutation in which none of the objects appear in their 'natural' (i.e., ordered) place." MathWorld's companion page on the subfactorial supplies the counts. Written !n, the derangement numbers for one through eight participants run 0, 1, 2, 9, 44, 265, 1854, and 14833.

Those counts matter because a hat knows nothing about them. Drawn blind, every arrangement is available, including all the ones that hand somebody their own name.

Here is the number this whole page exists for. The UC Berkeley course textbook Probability for Data Science treats it as the matching problem. Letters go into envelopes "so that all permutations are equally likely." It puts the chance of no match at all at about 36.8 percent.

Read that back into a room of colleagues. Names in a hat, drawn blind, produce a valid Secret Santa only about 36.8 percent of the time. Somebody draws their own name about 63.2 percent of the time. Two draws in three have to be redone.

Then two edge cases, both of which say something.

!1 = 0. A one-person Secret Santa cannot be drawn, because there is no arrangement in which the only player is not assigned to themselves.

!2 = 1. Two people have exactly one valid draw, which is that they buy for each other. The draw works and the secret is already gone, because each of them can do the arithmetic. At two players, the draw and the anonymity turn out to be one mechanism, and it collapses.

What do people do when the hat fails? Usually they redraw everything, or they let the person who pulled their own name swap with whoever is standing next to them.

Both repairs produce a valid assignment. Whether they produce a fair one is a different question, and what follows is our reasoning from the definition, not a sourced finding. A genuinely fair draw makes every possible derangement equally likely. A swap decided after the fact, by whoever happens to be nearby, carries no such guarantee. We attach no percentage to that, because we found no source to attach one to.

Software steps around the whole issue, which is why generator sites exist. A program can enumerate valid assignments and pick one. Randomness there is a property of the procedure, and NIST's recommendation on random bit generation treats algorithmic randomness as something to be specified rather than assumed.

The problem has had proper academic attention too. Leo Liberti and Franco Raimondi published "The Secret Santa Problem" in Springer's Lecture Notes in Computer Science in

The cap

The cap comes from the organizer and from nobody else. There is no governing body, no standard figure, and no authority above the person who sent the invite.

A listed price can change between reading this and checking out, so confirm the total — including shipping — before you order. The cap is a ceiling, not a target: coming in under it is fine, and going over it is its own kind of failure, because it quietly reprices everyone else's gift.

Anonymity

Notice what the definition leaves out. Dictionary.com reproduces the Collins English Dictionary, which calls a secret Santa "a system whereby each member of a group chooses at random another member of the group." The entry adds that the present is bought "at an agreed cost." Random assignment is in there. Agreed cost is in there. Secrecy is not.

Secrecy is a convention the players add. Adding it takes arranging.

Somebody has to run the draw, and that person handles the slips, the app, or the spreadsheet. Which means the organizer usually cannot also play blind. If they can see the assignments, they know who drew whom, including who drew them.

There are two honest ways out of that. Use a generator that mails each person their own assignment privately, so no human sees the full mapping. Or accept that the organizer is the one player without a secret, and say so out loud.

For a mailed exchange, the organizer also becomes the address book, because asking your recipient where they live ends the game in one message.

The giveaways are smaller than people think. Your handwriting on the tag. A packing slip with your name on it. The person who cannot resist a hint on Wednesday.

The reveal

The most documented Secret Santa on record chose his own moment.

Larry Stewart handed cash to strangers every December for 26 years. The Associated Press reported that "his holiday giving started in December 1979 when he was nursing his wounds at a drive-in restaurant after getting fired." He gave away about $1.3 million.

In November 2006 he stopped being anonymous. Reporting his death that January, the AP put it plainly: "after 26 years of his anonymous streetside giving, which totaled about $1.3 million, he revealed himself as Secret Santa."

Be careful about what that story is. Stewart practiced one-way anonymous giving, with no draw and no reciprocity — a different thing that shares the name with the office game.

The useful part is the choice. Exchanges vary: some name every giver out loud, some keep the assignments secret permanently, and some leave the decision to each person. Ask the organizer which one you are in before you write the tag.

Running one at work

Workplace figures here are thinner than they look. Challenger, Gray & Christmas surveyed 173 HR and business leaders online between November and December 2024. The firm found 64 percent of companies planning holiday celebrations, and 17 percent trimming party budgets, up from 8 percent in 2023.

That survey counts parties. It measures no gift exchange, and it reports no gift-exchange participation rate at all. It is also the newest thing there is: as of August 20, 2026, the firm has published no 2025 or 2026 equivalent.

This gift will be opened in front of people you work with. Nothing about their body, nothing political or religious, and nothing your employer would have to write a policy about — and where a workplace prohibits alcohol, that includes anything alcohol-related. Your employer's gift policy, not this page, is the rule that applies.

Where the name comes from, and what nobody can prove

One piece of this is documented. The Online Etymology Dictionary dates "Kriss Kringle" to 1830, and traces it to German "Christkindlein, Christkind'l 'Christ child.'" So the name denotes the Christ child and not Santa Claus. The two get used as if they were the same figure anyway.

The rest we could not establish, and printing that honestly is the point of this section.

Every origin story for the custom itself led back to a retailer, an app, a content farm, or an encyclopedia anyone can edit. None of it survived our source standard. The Library of Congress newspaper archive, which is the thing that would settle the earliest printed use, was unreachable when we tried it. So the first appearance of "Secret Santa" in print is unestablished here, and we are not going to invent one.

Any page that hands you a confident founding date is showing you something it cannot source.

Timing

Mailed exchanges have one hard outside deadline, and it belongs to the carrier. No 2026 holiday mail-by dates exist yet: the United States Postal Service (USPS) holiday news page carried only 2025 items when we checked it on August 20, 2026. Carriers publish the new dates in the fall, at usps.com/holiday. Several logistics blogs already list specific 2026 dates with no postal source behind them, and those are worth nothing.

Frequently asked questions

How does Secret Santa work?

Everyone in the group is assigned one other person by a draw, and buys that person one gift under a cap the organizer sets. Assignments stay quiet until the gifts are opened. Dictionary.com, reproducing Collins, builds the random assignment and the agreed cost into the definition itself, so those two parts are what makes it a Secret Santa.

How do you do the Secret Santa draw?

Any method works if it can rule out self-assignment. Slips in a hat can, with redraws. A generator does it by construction and can email each person privately, which keeps the organizer out of the loop. Publish the cap and the exchange date in the same message as the assignments.

What if someone draws their own name?

Somebody usually does, and you fix it before anyone shops. Per the UC Berkeley Probability for Data Science textbook, a blind draw comes out valid only about 36.8 percent of the time. So a self-draw happens about 63.2 percent of the time. Redraw the whole hat, or run it through a generator.

How much do you spend on Secret Santa?

Is Secret Santa supposed to be anonymous?

Anonymity is a convention, not part of the definition. The Collins definition reproduced by Dictionary.com covers the random assignment and the agreed cost, and never mentions secrecy. Groups add it because it is more fun that way, which means somebody has to arrange it: private assignments, printed tags, and a quiet desk drop.

How do you reveal who your Secret Santa was?

However the group decided in advance. Common versions: the giver says so as the gift is opened, the organizer reads the pairings at the end, or nobody ever tells. Larry Stewart, the anonymous Kansas City giver documented by the Associated Press, kept his identity for 26 years and then revealed it himself in November 2006.

Can two people do Secret Santa?

They can draw it, but they cannot keep it secret. With two players there is exactly one valid assignment — they buy for each other — because the subfactorial of two equals one, per Wolfram MathWorld. Each person can work out who has their name in about a second. One player is impossible outright, since !1 = 0.

What is the difference between Secret Santa and Kris Kringle?

They name the same game. Kris Kringle is the more common term in Ireland and Australia, and it comes from a different source: the Online Etymology Dictionary traces "Kriss Kringle" to German Christkindlein, "Christ child." So the name points at the Christ child rather than at Santa Claus, while the mechanics are identical.
